Why the body belongs in every coaching conversation

Neuroscience is changing the way we should be coaching leaders and teams.


Leadership development has traditionally focused on one thing above all else: helping people think better.


We help leaders develop better strategies, solve problems more effectively, communicate more clearly and make better decisions. Those are all essential capabilities, and they remain at the heart of my work as an executive coach and team coach.


However, over the past two decades, neuroscience has transformed our understanding of how people actually think, feel and behave. It increasingly suggests that our effectiveness in our professional - and personal - lives, depends not only on the quality of our thinking, but also on the state of our body and nervous system.


For coaching to be truly effective, it needs to cover the full range of dynamic interaction that occurs constantly between our mind, our body, and specifically our nervous system – and how these are continuously informing an influencing each other.



Better decisions depend on emotion, not just intelligence


One of the most influential discoveries that should inform executive and team coaching came from neuroscientist Antonio Damasio and his famous case study of a man known as Elliot.


Following surgery to remove a brain tumour, Elliot retained his intelligence, memory and logical reasoning. He could analyse problems rationally and explain the advantages and disadvantages of every option.


Yet his life unravelled.


He became unable to make good everyday decisions, eventually losing his career, finances and marriage.


Damasio’s conclusion fundamentally changed how we understand decision-making. Emotion is not the opposite of rational thought, it is essential to it. Without emotional signals helping us judge what matters, the brain struggles to prioritise, assess risk and act wisely.


He described these bodily emotional signals as somatic markers—physical sensations that help us recognise the significance of a situation, often before conscious thought has caught up.

Emotion is experienced throughout the body


This understanding was strengthened by the work of neuroscientist Candace Pert.


Pert showed that receptors for neuropeptides — chemical messengers involved in emotion and communication within the body — are distributed throughout the body, not just in the brain. They are found in the gut, immune system, endocrine system and many other tissues.


Her work challenged the idea that emotions are simply thoughts happening inside the head. Instead, it supported a more embodied understanding of emotion as a whole-body process involving constant communication between the brain, nervous system, hormones, organs and bodily sensation.


In other words, emotion is embodied.


This has important implications for leaders. For example, when pressure causes our breathing to shorten, muscles to tighten or heart rate to increase, those changes influence our thinking and shape our reactions. Attention narrows. Creativity reduces. Listening becomes harder. Defensive reactions become more likely.


The body is not separate from thinking. It is part of the system that produces it.


Learning to notice what your body already knows


One of the most exciting developments in neuroscience is research into interoception—our ability to notice what is happening inside our own body.


Researchers such as A. D. Craig and Sarah Garfinkel have shown that people who develop greater awareness of their internal bodily sensations also tend to demonstrate stronger emotional awareness, self-regulation and decision-making.


Leadership author, scientist and Coach Amanda Blake has been particularly influential in translating this science into leadership practice. Drawing on her research into interoception, embodied cognition and neuroplasticity, she argues that repeatedly bringing conscious attention to internal bodily sensations strengthens our ability to notice how our nervous system is responding in real time. Like any skill, this awareness develops through practice.


Noticing a clenched jaw, tight shoulders, shallow breathing, muscles tightening or relaxing, collapsed or upright posture, are all valuable signals about how your nervous system is responding before your thinking mind has fully explained why.


Leadership is communicated through the whole person


Our physiology also shapes how other people experience us.


Research into non-verbal communication and leadership perception shows that posture, breathing, facial expression and vocal tone strongly influence whether someone is perceived as calm, credible and trustworthy. People often respond as much to these embodied signals as they do to formal authority or technical expertise.


We recognise this intuitively. We’ve all met people who create confidence the moment they walk into a room, and others whose anxiety or tension is evident before they say a word.


So in fact, trustworthy and confidence inspiring leadership is communicated through the whole person.


From awareness to performance agility


The encouraging news is that our physiological responses are not fixed.


Research into embodied cognition shows that changing posture, breathing, movement and attentional focus influences how we think, feel and behave by changing the state of our nervous system.


This is where approaches such as Physical Intelligence make an important contribution.


Developed by Dr Claire Dale and colleagues, Physical Intelligence draws together research from neuroscience, physiology and psychology into practical methods that help people intentionally influence the state of their nervous system. Rather than asking people simply to think differently, it helps them create the physiological conditions that make different ways of thinking and behaving more available.


Through techniques such as breathwork, posture, movement and attentional focus, people can reduce unnecessary stress responses, improve emotional regulation and increase behavioural flexibility. These approaches support healthier regulation of stress physiology—including cortisol and adrenaline—while creating conditions associated with the neurochemistry of confidence, motivation, connection and wellbeing by influencing the regulation of hormones including dopamine, testosterone, serotonin, and those associated with vitality and well-being such as DHEA.


What this means for executive and team coaching


Traditional coaching is exceptionally good at helping people reflect, generate insight and develop new perspectives. I believe those strengths remain fundamental.


What I integrate alongside them is embodied awareness and helping clients experiment with physical adjustments that provide greater agility in how they think, feel and behave through regulating their nervous system.


Client start to notice not only what they are thinking but how their body and nervous system are responding. They learn to recognise recurring physiological patterns associated with challenge, conflict, uncertainty and opportunity, using these as another valuable source of information.


From there, coaching becomes an opportunity to build greater performance agility: the ability to respond intentionally rather than react automatically. Drawing on approaches such as Physical Intelligence, clients experiment with practical techniques including breathwork, movement, posture and attentional focus to influence their physiological state and access different ways of thinking, feeling and behaving.

Exactly the same principles apply in team coaching. Teams, like individuals, develop collective patterns of tension, emotional regulation and behavioural response. Helping teams notice and regulate these patterns can improve communication, decision-making, psychological safety and collaboration under pressure.


A more complete model of coaching


I don’t believe modern neuroscience replaces traditional executive coaching or team coaching - it enriches it.


The coaching profession has developed outstanding methods for helping people think more clearly. The science now shows conclusively that we can go further by also helping people understand and work skilfully with their physiology and nervous system.


For me, this is what a Whole Human approach to coaching looks like: combining cognitive insight with embodied awareness, supported by evidence-informed approaches such as Physical Intelligence, so that leaders and teams develop not only better thinking, but greater presence, resilience, adaptability and choice when it matters most.
